It was managing hundreds of interdependent changes while keeping the business fully operational.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">When people talk about major transformation projects, they usually think of building a&nbsp;new production hall, relocating machinery or implementing an ERP system. Our experience was different. The investment itself, worth hundreds of millions of Czech crowns, was not the most difficult part. The real challenge was managing change while the company continued to manufacture products, serve its customers and deal with day-to-day operational issues.<\/p>\n\n<p class=\"wp-block-paragraph\">The story began in 2024 with a&nbsp;seemingly straightforward decision. A&nbsp;manufacturing company with annual revenue exceeding CZK 1.8 billion operated three production sites whose further development was becoming economically unviable. The company decided to build a&nbsp;new manufacturing plant, relocate its equipment, close two existing facilities, redesign logistics flows, implement a&nbsp;new ERP system and standardise processes across the business.<\/p>\n\n<p class=\"wp-block-paragraph\">On paper it looked like a&nbsp;single major investment project<\/p>\n\n<p class=\"wp-block-paragraph\">n reality, it involved dozens of interconnected projects that required almost daily coordination.<\/p>\n\n<p class=\"wp-block-paragraph\">During the first few months, everything went according to plan. Construction progressed, suppliers kept to the schedule and management believed that completing the plant would be the greatest risk. It was at this point, however, that the real challenges began to emerge elsewhere.<\/p>\n\n<p class=\"wp-block-paragraph\">Within a&nbsp;few weeks of the start of the production transfer to the new site, almost 40 employees announced that they would leave. These were key specialists, including process engineers, production supervisors, machine setters, specialists in logistics, purchasing and dispatch, and other employees whose expertise was essential to many production processes.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>We realised we were relocating more than production. We were relocating know-how.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">A detailed analysis also revealed that some process sheets did not reflect actual production practices, certain bills of materials were out of date, and many processes worked only because a&nbsp;handful of experienced employees knew how to adjust or supplement them in practice. Everything existed on paper. In reality, the company depended on specific individuals far more than anyone had acknowledged.<\/p>\n\n<p class=\"wp-block-paragraph\">At that point, this was no longer simply a&nbsp;plant relocation project. There was a&nbsp;risk that the company would lose its ability to manufacture during the transformation.<\/p>\n\n<p class=\"wp-block-paragraph\">Only the owner, a&nbsp;few members of the management team and the BM4U team knew the full extent of the problem. Had panic spread throughout the organisation, further departures would very likely have followed. Our immediate priority was to bring the situation under control, rather than emphasise how serious it had become.<\/p>\n\n<p class=\"wp-block-paragraph\">Standard project management was no longer enough<\/p>\n\n<p class=\"wp-block-paragraph\">Construction of the new plant, equipment relocation, ERP migration, knowledge transfer, workforce stabilisation and day-to-day production were all taking place simultaneously. Every problem had an immediate impact on several other areas. A&nbsp;delay in relocating one piece of equipment affected the installation schedule for other machinery, production ramp-up, logistics, employee training and customer delivery dates.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>We established a&nbsp;transformation control centre operating around the clock<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">This was more than another meeting or a&nbsp;PMO producing presentations. It was the project\u2019s operational command centre.<\/p>\n\n<p class=\"wp-block-paragraph\">During the critical weeks, we held up to three coordination meetings in each 24-hour period. A&nbsp;colleague and I&nbsp;worked alternating shifts of roughly 12 hours, as the project required almost continuous oversight. Every issue had a&nbsp;designated owner, a&nbsp;resolution deadline, an impact assessment and a&nbsp;contingency plan.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>At that stage, the historical reasons behind each problem were not our immediate concern. It was like receiving casualties from a&nbsp;motorway accident in a&nbsp;trauma unit: the first priority is to treat the patients and stabilise their vital functions, rather than investigate the cause of the accident.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">We needed to know what had happened, what the consequences were, who would make the decision and what we would do&nbsp;if the first solution failed.<\/p>\n\n<p class=\"wp-block-paragraph\">That was when I&nbsp;fully realised that project management in transformation programmes is not an administrative discipline. It is the ability to coordinate hundreds of interdependent details in real time and make decisions before a&nbsp;small issue becomes a&nbsp;threat to the business\u2019s survival.<br\/><br\/>This requires immediate consultation with all relevant stakeholders to understand the implications of an issue and decide on immediate containment, corrective action and measures to prevent recurrence.<\/p>\n\n<p class=\"wp-block-paragraph\">At the same time, we held dozens of individual discussions with employees who were planning to leave. These conversations went beyond pay. They covered transport to the new site, future roles within the company, working arrangements and concerns about change. In just under nine weeks, we persuaded approximately 12 employees from the original group to stay.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Capturing critical knowledge was equally important<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">We had to act quickly to capture and document know-how that existed only in people\u2019s heads. In many cases, AI tools proved particularly useful in accelerating document analysis, identifying discrepancies between actual operations and ERP data, and supporting systematic knowledge transfer. The aim was not to replace experienced employees. It was to preserve knowledge that would otherwise leave with them.<\/p>\n\n<p class=\"wp-block-paragraph\">We also developed a&nbsp;contingency plan, because we did not want to rely on optimism alone.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>If parts of production failed to ramp up as expected, we had made advance arrangements for manufacturing capacity at two competing companies.<\/strong>In the end, we did not need to activate this option. That is precisely the point of crisis management: you do&nbsp;not prepare a&nbsp;fallback plan because you want to use it. You prepare it because you cannot afford to be without one.<\/p>\n\n<p class=\"wp-block-paragraph\">After 24 months, the new plant was operational. The round-the-clock control centre had run for almost two months. Without it, and without the commitment of everyone involved, we would have had to switch to Plan B. Ultimately, production was successfully relocated, with only a&nbsp;slight delay to the schedule. Two existing facilities were closed, and the ERP system went live. The company retained every key customer and completed the investment within the planned budge<\/p>\n\n<p class=\"wp-block-paragraph\"><br\/><strong>Production capacity increased by approximately 35%, productivity rose by more than 20%, logistics costs fell by almost one fifth, and the project delivered an annual financial benefit exceeding CZK 60 million.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\">Looking back, the most important lesson from the transformation is not about building a&nbsp;plant.<\/p>\n\n<p class=\"wp-block-paragraph\"> It is about how few companies truly understand where their critical know-how resides.<\/p>\n\n<p class=\"wp-block-paragraph\">Most managers think their greatest assets are buildings, equipment or systems. In reality, their most valuable asset is often the knowledge of the people who solve problems every day for which no manual exists.<\/p>\n\n<p class=\"wp-block-paragraph\">Major change reveals just how dependent a&nbsp;company is on that knowledge.<\/p>\n\n<p class=\"wp-block-paragraph\">The hardest part is not deciding to change.
