In manufacturing companies, the real issue is often not a&nbsp;lack of capacity, but production planning, flow management, bottlenecks or investment aimed at a&nbsp;misdiagnosed problem. In the next instalment of You ask, we answer, we explore three situations we repeatedly encounter in manufacturing businesses \u2014 and explain why an operation can be running at full capacity while still falling well short of its true potential.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\"><\/p>\n\n<h5 class=\"wp-block-heading\"><strong>How can production be running flat out and still fail to make a&nbsp;profit?<\/strong><\/h5>\n\n<p class=\"wp-block-paragraph\">Because capacity utilisation and profitability are two entirely different things. Many companies take pride in their production running at 100%. Incidentally, that claim is unrealistic. Yet when we look at their financial performance, we find that they are earning far less than they could.<\/p>\n\n<p class=\"wp-block-paragraph\">The reason is often simple. Production tries to make everything for everyone: small batches, non-standard orders, frequent changeovers, shifting priorities, urgent orders and constant firefighting.<\/p>\n\n<p class=\"wp-block-paragraph\">The picture is familiar: machines are running, people are rushing around and managers are exhausted. But margins are going nowhere.<\/p>\n\n<p class=\"wp-block-paragraph\">One of our clients was running production almost continuously. Management was convinced that the business needed more capacity and new machinery. A&nbsp;detailed review revealed that a&nbsp;significant share of production time was being lost to waiting, changeovers, shifting priorities and inefficient planning. This also resulted in extremely high scrap rates, which had somehow come to be accepted. <\/p>\n\n<p class=\"wp-block-paragraph\">Without adding a&nbsp;single production line, we increased throughput by tens of per cent while reducing work in progress and inventory. The biggest surprise? Production had not actually been slow. It had simply spent most of its time waiting.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Production can be running at full capacity while generating profits far below its potential.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\"><\/p>\n\n<h5 class=\"wp-block-heading\"><strong>Why do&nbsp;we invest in new machinery, yet productivity still fails to improve?<\/strong><\/h5>\n\n<p class=\"wp-block-paragraph\">Because a&nbsp;new machine very often addresses a&nbsp;problem that has been incorrectly identified. This is one of the most expensive mistakes I&nbsp;see in manufacturing companies. Management feels pressure to meet deadlines, deliver orders and improve output. The natural response is: we need a&nbsp;new machine. Yet the data often tells a&nbsp;very different story. Planning, materials, staffing, maintenance and, crucially, priority management are inadequate. The new machine then simply accelerates the chaos already present in production.<\/p>\n\n<p class=\"wp-block-paragraph\">We are currently managing a&nbsp;manufacturing company that was preparing an investment in the high tens of millions of Czech koruna. The company was convinced that further growth would be impossible without new technology. After several weeks of analysis, we found that the real bottleneck was not on the production line, but in production organisation and material flow. The investment was postponed. The result? We substantially increased operating profit and avoided the capital expenditure. The return on investment? Infinite\u2026 Production management was changed first. Only then did it make sense to consider new technology.<\/p>\n\n<p class=\"wp-block-paragraph\">The owner avoided not only the investment itself, but, above all, several years of living with an expensive problem that a&nbsp;new machine would not have solved anyway.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>A new machine is very often the most expensive solution to a&nbsp;problem that does not actually lie in the machinery.<\/strong><\/p>\n\n<p class=\"wp-block-paragraph\"><\/p>\n\n<h5 class=\"wp-block-heading\"><strong>Why does a&nbsp;company struggle to deliver on time even though production is running at full capacity?<\/strong><\/h5>\n\n<p class=\"wp-block-paragraph\">Because the problem often lies in how production is managed, rather than in its output.<\/p>\n\n<p class=\"wp-block-paragraph\">When we visit a&nbsp;company and hear, \u201cWe cannot deliver on time!\u201d, we do&nbsp;not ask how many shifts it runs. We want to know:<\/p>\n\n<ul class=\"wp-block-list\">\n<li>Where is production waiting?<\/li>\n\n\n\n<li>Production is usually not waiting for a&nbsp;machine.<\/li>\n\n\n\n<li>It is waiting for materials<\/li>\n\n\n\n<li>For a&nbsp;decision<\/li>\n\n\n\n<li>For quality approval<\/li>\n\n\n\n<li>For maintenance<\/li>\n\n\n\n<li>For a&nbsp;plan<\/li>\n\n\n\n<li>For the previous operation<\/li>\n\n\n\n<li>For a&nbsp;customer change<\/li>\n\n\n\n<li>For a&nbsp;person<\/li>\n<\/ul>\n\n<p class=\"wp-block-paragraph\">One client repeatedly missed delivery deadlines. Customers were dissatisfied, the sales team was applying pressure and management was preparing further investments. We eventually found that a&nbsp;handful of operations determined the performance of the entire production system. The rest of the plant was working flat out, but a&nbsp;few bottlenecks were holding back the system as a&nbsp;whole. Once these were removed, production lead times fell, delivery reliability improved and work-in-progress inventory decreased. No new production hall. No new machinery. No need to hire dozens of additional employees.<\/p>\n\n<p class=\"wp-block-paragraph\">Companies often struggle to deliver not because they lack capacity, but because they do&nbsp;not know where their actual capacity limits lie.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>Full machine utilisation, additional shifts and new technologies do&nbsp;not, on their own, guarantee higher productivity or better financial results.
